PPC agency vs in-house: which is right for you?

Hiring a PPC manager feels like more control. Hiring an agency feels like more expertise. Both can be true, and both can go wrong. Here's an honest comparison of cost, skills and results, including when we'd tell you not to hire an agency.

The short answer

Below roughly $30,000-$50,000 a month in ad spend, an agency is usually better value: you get senior expertise, several specialists and proven processes for less than one good hire. Above that, or if paid media is central to your business, an in-house lead makes sense, often working alongside an agency for specialist channels, tracking and extra capacity.

The real cost of an in-house PPC manager

A capable PPC manager's salary in the US is commonly in the $60,000-$100,000+ range, and more for senior people in big cities. Add benefits, recruitment costs, bid management and reporting tools, call tracking, and training, and the total cost of one hire is often well over $100,000 a year.

That buys you one person's skills and time. If they're brilliant at Google Search but new to LinkedIn or tracking, you'll still need outside help. If they leave, knowledge often leaves with them and the account drifts until you hire again.

What an agency gives you (and where they fall short)

A good agency brings experience from many accounts, specialists across channels and tracking, and processes that don't depend on one person. For most small and mid-sized businesses it costs a fraction of an in-house hire.

The common failure is the opposite of in-house: great people sold in the pitch, then a junior running your account with 30 others. Ask who will actually do the work, how many accounts they manage, and how often they'll speak to you. We keep senior people on every account, and you can meet them before you sign.

Which suits your business?

An agency makes more sense if…

  • You spend under about $30,000-$50,000 a month
  • You need several channels covered (search, social, tracking, CRO)
  • You want results in weeks, not after a hiring process
  • Nobody internally can manage or judge a PPC specialist

In-house makes more sense if…

  • Paid media is your main growth engine and spend is large
  • Your product is so complex that deep internal knowledge is essential
  • You need someone embedded in daily planning and product work
  • You can attract and keep senior PPC talent

The hybrid option

Many larger advertisers end up with both: an in-house lead who owns strategy and knows the business, and an agency for specialist channels, tracking, creative testing or extra hands. It combines internal knowledge with outside expertise, and avoids hiring five specialists.

We also work as PPC consultants for in-house teams: audits, strategy and a second pair of eyes, without taking over day-to-day management.

For most businesses spending under $30,000-$50,000 a month, an agency is cheaper once salary, benefits, tools and management time are counted.
